The challenge

Veltrix had English-language product-market fit across three countries and assumed the same onboarding would carry Western Europe. German trial signups looked healthy — but activation stalled on day two, and the team could not see why. Analytics showed drop-off; they did not show confusion.

The cultural audit found the cause within 48 hours: the onboarding flow used American financial idioms with no German equivalent, a date-of-birth field in the wrong format order, and a pricing page whose formal register read as cold and institutional to freelancers — Veltrix’s core segment.

The sprint

What the twelve days covered

  • Days 1–2: Full content audit — 1,140 strings extracted from web app, emails, and legal pages, tiered by user impact.
  • Days 3–5: Cultural adaptation review with two native German linguists; 63 strings flagged for register, idiom, or regulatory tone.
  • Days 6–8: Parallel translation with a locked glossary — product and fee terminology fixed before a single review round.
  • Days 9–10: Screenshot QA across 41 screens; 18 layout regressions caught, most from 30%+ character expansion in CTA buttons.
  • Days 11–12: Staging review with the Veltrix product team and a deployment package with rollback strings.

Results

German trial-to-paid conversion rose 52% within six weeks of launch. Support tickets from German users about “confusing wording” fell to nearly zero, and the Netherlands rollout — running the same glossary — shipped in nine days.
